近日,金陵石化水煤浆装置开始新一轮停工检修。通过全周期管控、人员技能提升、“用管修”联动等举措,该装置实现安稳长满优生产,创造了539天连续运行新纪录。

强化全周期管控。该装置于2005年建成投产,是国内较早引进的煤气化工艺装置之一,运行已近20年。为确保安全稳定运行,公司狠抓全周期管控,从源头提升设备可靠性。强化设备预防性维修,每年提前制订预防性维修计划,挂图作战,对表执行,确保设备负荷不过载、使用完好不过期。抓实氧泵、高压煤浆泵等影响装置长周期运行关键设备的精细管理,定人、定责、定标准,确保设备正常运行。

强化人员技能提升。去年以来,该装置以强化制度学习为抓手,将36项与装置相关的设备管理制度列为考核内容,引导设备管理人员全面掌握管理标准。开展设备管理月赛,围绕KPI模块及变更、ERP模块、设备风险管理等8个方面,细化35条考核指标,每月公示并考核兑现。加强轮岗锻炼和培训,打破管理界限,提升全系统设备管理能力。

强化“用管修”联动。在“用”上,开展操作人员劳动竞赛,以班组为单位,从设备培训、缺陷上报、点检等方面制定评分标准,每月考评、公示、奖励,推动班组人员加强对设备知识、实际操作和桌面推演的学习。在“管”上,坚持测试换热器、机泵、冷却水塔能效,持续监测机泵、电器、仪表状态,及早发现隐患,提升管理水平。在“修”上,加强与维保单位合作,共同开展设备维保竞赛,调动维保人员识别、响应、消除设备缺陷的积极性,提升设备维保质量。

Strengthen full-cycle control. The plant was put into operation in 2005, which is one of the earliest coal gasification process plants introduced in China and has been in operation for nearly 20 years. In order to ensure safe and stable operation, the company pays close attention to full cycle control and improves equipment reliability from the source. Strengthen the preventive maintenance of equipment, formulate preventive maintenance plans in advance every year, wall map operations, the execution of the table, to ensure that the equipment load is not loaded, the use of intact and not expired. Grasp the solid oxygen pump, high pressure coal slurry pump and other key equipment affecting the long-term operation of the device fine management, set personnel, set responsibilities, set standards to ensure the normal operation of the equipment.

Enhance personnel skills. Since last year, the device has taken strengthening system learning as the starting point, listed 36 device-related equipment management systems as the assessment content, and guided equipment managers to fully grasp the management standards. Carry out equipment management monthly competition, around KPI module and change, ERP module, equipment risk management and other 8 aspects, detailed 35 assessment indicators, monthly publicity and assessment cash. Strengthen rotation exercise and training, break management boundaries, and improve the whole system equipment management ability.

Strengthen the "pipe repair" linkage. In the "use", carry out the operator labor competition, the team as a unit, from the equipment training, defect reporting, spot inspection and other aspects of the development of scoring standards, monthly eva luation, publicity, reward, and promote team personnel to strengthen the knowledge of equipment, actual operation and desktop deduction learning. On the "pipe", we insist on testing the energy efficiency of heat exchangers, machine pumps, and cooling water towers, and continue to monitor the status of machine pumps, electrical appliances, and meters, so as to detect hidden dangers early and improve management level. In the "repair", strengthen cooperation with maintenance units, jointly carry out equipment maintenance competition, mobilize the enthusiasm of maintenance personnel to identify, respond to and eliminate equipment defects, and improve equipment maintenance quality.
